Onboarding IMS
28th-Apr-2010 12:57 pm
Hey all. So I am checking back in to see if anyone has gotten further with the IMS system. I am the Backroom OZS and struggle every day just to keep the store afloat.I am now convinced that the problem in our particular situation is staffing. We do not have enough people to maintain. If we focus on recovering grocery backroom one day, GM falls apart. And vice versa. Constant catch up game with no focus on getting ahead enough to maintain the system. Market manager has walked the back with me twice in the last week, and approved me to hire the people I think I need, but SM wont do it. They just had a talk about it yesterday, Market and I toured together, just him and I (which is awesome) and he saw that I have done everything he asked within my power, and the rest lies with SM to accomplish. He left the back seemingly upset, and went straight to SM's office. Today I have off, so I dont know the fallout, but it seems going straight to market manager is the only way to get things done. So anyone out there who has a good inventory flow, good and maintained counts, and is running a "TRUE" A or B IMS scorecard, (no faking audits, ghost picks or the like to meet shift deadlines) please post to this so I can grill you for information :)

no one is running a a or b scorecard correctly without having a full backroom...the system is penalizing the stores with empty back rooms because it is not generating enough picks or bin audits...our backroom is empty and we was cheating by making sure to check the bin accuracy before the bin audit and fixing it before the audit and we recieved a F....WTH!!!...so if your back room is full as long as everyone is binning correctly then the system generates a certain number of picks for all departments....my opinion for freight to flow affectively is to come in back door and go to floor but it just dont seem that is what they want....lmao....the walmart way

We tried the make sure of bin accuacy and we got low scores. We started just doing the bin audiths and our score jump up greatly even if what it said was in the bin was not what we found.

"I am now convinced that the problem in our particular situation is staffing. We do not have enough people to maintain."

You just described how things are in just about every workcenter in just about every Walmart. And those above us still have the cajones to expect miraculous increases in sales and productivity.

And they wonder why I don't give more than 100% anymore.

I understand with everything that is being said.
We've all been in the same situation and some of us still are.
My store is cracking down on the backroom process NOW. As we speak.
Staffing is a BIG problem being we only have 3 people on our IMS team.
2 on GM and 1 on Grocery.
What helps to get the process rolling is, THE DEPARTMENT MANAGERS.
We secondary a selective number of our Department Mangers
To be on the IMS team for a day or two. Like now, we have set a goal.
With out Market Manager that we will have our backroom COMPLETE.
As of next week.
All binning, waco boxes, and pallets off the floor.

But you should try to get some department managers secondaried to help.
That is a big help on picks, counts and audits.
But what you also should work on is the 2nd shift unloaders.

When they are done unloading they should pull all floats of freight to the floor. Work it, or have it work, and start binning in overstock.

But believe it or not. Whatever happens will start from the top, Store Managers on down. It they can't have the backroom on the process it's seen as a failure and they'll get beat up about it then on down the totem pole.
TRUST ME!
I need my job i'm sure they do to, So they'll protect it.

First, a bit of a rant: Being a department manager isn't worth it anymore. With very few exceptions, many DMs went from having 1 department to having 3-4. No additional help in the form of sales associates (which was promised when all of this "new store structure" crap was initiated), no incentive to work harder in the form of slight pay increases, nothing. Just a simple "Congratulations Bob, you went from having just department A to also having departments X, Y, and Z. Now put a positive spin on it and bust your ass." Thank God I had the foresight to step down before I got boned, too.

Second: That's a fair idea, but who's to say success is guaranteed? And if you're going to pull DMs off the floor for a day or two, they need to not be held accountable for getting their routine tasks (i.e. price changes, mods) accomplished.

Our unloaders do their job and more. We are still understaffed and there are 3 ICS on days and about 5 of us secondary job coded for backroom. Most of our ZMS's work back there half of the shifts. We have 2 overnight on the backroom. Got news for everyone - need more people; full time backroom people. You can not run a program without the people. No on has the required number. Home office get off the money and hire the people that are needed.

secondary the department managers will not work fixin the scorecard..they will have to be scheduled as ims for them to help....try signing on to more than 1 telxon/gemini and let other people help do whatever needs to be done....not even OP zms can do anything in backroom......CRAZZZZZYYYY!!!!!THE WHOLE POINT OF THIS IS TO GET DM ON SALESFLOOR TAKING CARE OF CUSTOMERS WITH LESS PEOPLE OF COURSE....LMAO

OH wow.
1) Secondary the DM for IMS and scheldule them for the days you need.
-EVEN IF YOU DON'T NEED THEM FOR THAT DAY
Schedule them anyway for a back up plan
2) The ScoreCard is gonna be what it is. Think about it this way
You can afford for your scorecard to be down one week in order to
Improve you back room. As long as you go thru the process of making it
Happen, as in scheduling DMs to help.
3) Price Changes and what not. Can be up to 8 days late. So why bother
With them on day 1 and 2? They show up late on the 3rd day but not into
Managements system until 8. I used to be a DM now i'm a ZMS. And when they
Do start showing late, it's a simple thing as F2 and doing all the late ones
FIRST!

As far as signing onto TWO Telxons/Gemini's/960s (WHATEVER YOU MAY CALL THEM)
And let someone help. Don't Do It!
That's an Integrity Issue that you could get fired for.
Not suppose to be able to sign onto, two, but you can.
But trust me, it's not a good idea to do so.
Even if Managment tells you to.
2nd-May-2010 11:14 pm (UTC)
But why wait 3-8 days for them to get done when they could just as easily be done sooner? This argument cuts both ways, pal.
2nd-May-2010 11:56 pm (UTC)
late price changes show up on sm recap on the third day and if there is any accountability in place they will not be there.....price changes are part of our daily routines and are very important to keeping the integrity to our customers...I agree signing on 2 telxons could be a integrity issue to a point but how can ims associates get all there functions done and do picks.....and i will reiterate that secondary department managers affects the scorecard in a negative way...it all starts with third shift making sure all freight is worked correctly and binned....to me it sounds like the company is having issues with the whole thing and i GUARANTEE!!! that stores that are having major issues third shift is not getting freight worked properly...again i will say that our backroom is EMPTY and because the system is not generating enough picks for all departments we are getting penalized...but i would rather have a empty backroom and get penalized then to have a FULL backroom and have a good scorecard......If they dont want you to turn merchandise then what is the system for?

We get the empty backroom bad scorecards too.
3rd-May-2010 01:05 pm (UTC) - IMS-New Backroom ZMS
looking for some inside tactics to help maintain our backrooms
I will be accepting a position as a Backroom ZMS in a different store

wondering if anyone can help
I have worked as a 10-7 overnight ICS, for the past year and a half

there is a lot i need to learn just hopping to get a jump on things

DM's have their hands full with so many depts. ZMS are fighting to keep afloat. Who do you want to work backroom when everyone is over their heads in work? My thing is still - home office needs to hire the required people. This is a really good program, if staffed. They want it to work on less than half of the people it needs. This is a problem that home office needs to address. To heck with cheating, to heck with trying to cover - home office needs to come to understand they need more people.
